Sami — hiring manager: We need an operations coordinator before the project launches in six weeks. We have an internal candidate and an external candidate, and I want us to settle the basis for comparing them.

Bassam — team leader: I lean toward the internal candidate. She knows our systems and has the team’s trust. She organised task handovers while I was away, which should reduce the time needed to get started.

Dalia — recruiter: That evidence matters, but it does not answer everything. The new position requires reallocating resources when priorities conflict, rather than simply following a schedule already in place.

Sami — hiring manager: The external candidate worked for five years at a large company and says he led improvements to complex procedures. On paper, his experience looks closer to what we are seeking.

Bassam — team leader: That may be true, but the company’s name does not tell us his actual role. Did he design the improvement himself or help implement a plan developed by another team?

Dalia — recruiter: We will ask for an example explaining his decision and the alternatives he rejected. Equally, our everyday familiarity with the internal candidate should not substitute for evidence that she can handle broader responsibilities.

Sami — hiring manager: I am considering a shared practical task. But the internal candidate knows our data and abbreviations, which could make the comparison uneven before the other candidate even starts.

Bassam — team leader: We can use a hypothetical case with data unrelated to our project. Both candidates receive the same explanation, time allowance, and opportunity to ask clarifying questions.

Dalia — recruiter: We will set assessment criteria before seeing the answers: analysing the problem, prioritising, justifying trade-offs, and handling incomplete information. We are not looking only for an attractive presentation.

Sami — hiring manager: What about how quickly they settle in? The deadline is close, and the strongest analyst might take longer to understand how we work. I do not want to ignore that practical cost.

Bassam — team leader: That is why I see an advantage in choosing internally. But moving our colleague will leave a gap in her current role that we must cover. An internal move is not cost-free.

Dalia — recruiter: We should compare two transition plans, not two general impressions. The internal candidate needs a handover plan; the external candidate needs an introduction to the systems. We identify who will provide support and how long it will take.

Sami — hiring manager: There is another consideration: the team may interpret choosing someone from outside as closing off advancement opportunities. I do not want to undermine trust in the internal career path.

Bassam — team leader: That concern is real, but appointing our candidate merely to reassure the team would not be fair to her. If she is not ready, we might put her in a role that exceeds the support we can provide.

Dalia — recruiter: We protect trust through a genuine opportunity and specific feedback, not a guaranteed outcome. We should not promise her a future promotion when we do not know when it will be available or what its requirements will be.

Sami — hiring manager: Can our team assess her objectively, though? We know and value her effort, and might interpret a gap in her answer more generously than we would for the other candidate.

Bassam — team leader: I suggest an assessor from another department and papers marked with codes rather than names. The interview cannot be anonymous, so we need a shared set of core questions for it.

Dalia — recruiter: Each assessor should record their view before discussing it with the others. If we disagree, we return to evidence in the answer rather than everyone following the first opinion voiced in the room.

Sami — hiring manager: I agree, but the process must not exceed our available time. Can we complete the task and both interviews within a week, then make the decision the following week?

Dalia — recruiter: Yes, if we finalise the criteria today. We will send both candidates the role description and expectations together and give them the same preparation period, without special coaching for either one.

Bassam — team leader: I also want to clarify what team fit means. If we mean similarity to ourselves, we may exclude someone who asks questions we need. What matters is the ability to cooperate despite disagreement.

Sami — hiring manager: Then we ask for an example of a professional disagreement and how it was handled, rather than relying on personal ease. We distinguish a reasoned objection from a refusal to cooperate with colleagues.

Dalia — recruiter: There are still gaps in the evidence to consider. When an example is missing, we ask a specific follow-up question rather than filling the gap with the former employer’s reputation or familiarity with the internal candidate.

Bassam — team leader: If neither meets the minimum standard, it is not enough for one simply to be better than the other. We need an interim plan that protects the project without a rushed appointment.

Sami — hiring manager: I can temporarily divide coordination between the two team leaders while reducing some other duties. That is a time-limited solution, not an excuse to leave the role vacant indefinitely.

Dalia — recruiter: I will put the criteria, minimum standard, and interview schedule into one plan. We will not change the criteria’s weights after seeing the results to justify a preference we held from the start.

Bassam — team leader: I will prepare both transition plans and let the results challenge my initial preference. Knowing our colleague is a useful source of information, but it is not a final judgment about who deserves the position.

Sami — hiring manager: We have agreed on the process, not yet selected a person. We will compare evidence of ability and transition plans because where a candidate comes from alone does not guarantee success in the role.

What to remember

  • Compare demonstrated responsibilities and trade-offs rather than familiarity or an employer’s reputation.
  • Set criteria before reviewing answers, account for both transition costs, and keep a minimum standard separate from relative ranking.
